How AirVac Trax lifted its health and safety and unlocked major contracts

AirVac Trax, an Auckland civil contractor, needed stronger health and safety to compete for bigger work.

Brian joined up their digital systems with how the team actually operated and coached the leadership to run the business as connected processes.

They achieved a 5-star IMPAC PREQUAL rating (93%) and Tōtika prequalification, and won access to major infrastructure contracts.

THE CHALLENGE

AirVac Trax was doing good work, but its health and safety systems weren't strong enough to win the bigger contracts it was ready for. The larger the client, the higher the compliance bar. Government and major infrastructure work sat behind a level of certification the business hadn't reached yet.

Compliance was also eating time. Systems that didn't talk to each other meant duplicated effort, and the paperwork pulled the leadership away from running the business.

WHAT WE DID

We treated it as an operations problem, not just a paperwork problem.

  • Joined up the systems. We integrated their digital tools with how the team actually worked day to day, so health and safety stopped being a separate chore bolted on the side.

  • Coached the leadership to think in processes. Instead of fixing issues one at a time, we helped the leadership team see the business as a set of connected processes, so the whole thing held together.

  • Upskilled the team on the tools. The new systems only work if people use them with confidence, so we made sure the staff could.

THE RESULT

  • A 5-star IMPAC PREQUAL rating (93%) achieved.

  • Tōtika prequalification achieved, performing at the Tōtika standard. Tōtika is the national contractor health and safety prequalification framework that councils and major infrastructure clients check before awarding work.

  • Access unlocked to major infrastructure contracts they couldn't tender for before.

  • Less time lost to compliance admin, and more spent running the business.

  • Real confidence tendering for major projects.
